Real cost of a permanent CFO vs a fractional CFO
A fractional CFO at £1,000/day for two days a week costs around £103,000 a year. The total Year 1 cost of a permanent London CFO at the Robert Half 2026 median is £399,000–£427,000.
Differences shrink for smaller companies, but the cost ratio favours fractional in every analysis we've seen for businesses below ~£50m revenue.
| Cost component | Permanent CFO (London, median) | Fractional CFO (2 days/week) |
|---|---|---|
| Base salary / fee | £240,000 (Robert Half 2026 London median) | £103,000 (£1,000/day × 2 × 48 weeks + retainer uplift) |

Inside IR35 vs Outside IR35: What it means for your fractional pay
OUTSIDE IR35 (genuinely self-employed) | INSIDE IR35 (deemed employment for tax purposes) | |
|---|---|---|
| Tax treatment | Limited co. corp tax + dividend tax | PAYE + employee NI via fee-payer |
| Take-home from £1,000/day (illustrative, ignoring expenses, allowances) | ~£610 (after corp tax + dividend tax) | ~£540 (after PAYE, employee NI, plus apprenticeship levy) |
| Employer NI (15% from Apr 2025) | Not applicable | Borne by fee-payer (£5k threshold) |
| Pension | Self-funded via Ltd company SIPP | Auto-enrolment via fee-payer pension |
| Determination responsibility | Contractor (small client) or client (medium/large) | Client (medium/large only) |
| Best fit for | Multi-client portfolio executive with ≥3 concurrent engagements | Single-client longer engagement resembling employment |
The UK's off-payroll working rules — universally referred to as IR35 — determine whether HMRC treats your fractional engagement as genuine self-employment (Outside IR35) or as deemed employment (Inside IR35). Most genuine fractional executives operating across three or more clients with full autonomy over how the work is delivered fall Outside IR35, but the determination is made per contract, not per career.
From 6 April 2025, employer National Insurance rose to 15% (from 13.8%) and the secondary threshold dropped from £9,100 to £5,000, materially increasing the cost to a fee-payer of any contract caught Inside IR35. HMRC also updated its Check Employment Status for Tax (CEST) tool on 30 April 2025; HMRC has confirmed it will stand by CEST determinations where the input information was accurate.
From accounting periods beginning on or after 6 April 2025, the small company thresholds increase — annual turnover from £10.2m to £15m, balance sheet from £5.1m to £7.5m, headcount unchanged at 50. The practical effect for most clients is felt from April 2026 or April 2027 depending on accounting period, and an estimated 14,000 additional UK companies will move from medium-sized to small-sized — taking them outside the off-payroll rules entirely and shifting determination responsibility back to the contractor.
*This is not tax advice. For your specific position, consult a qualified accountant or take a CEST determination.

Fractional Roles UK: Why Britain Leads Executive Jobs
Britain's scale-up density now exceeds 44,000 high-growth firms — more than ever recorded — and the UK has overtaken every European peer to rank 3rd globally for startup-to-scaleup conversion velocity, behind only the US and China. This concentration of high-growth firms is what makes the UK the European centre of gravity for fractional executive demand.
Scale-ups need senior leadership but rarely have the runway to absorb full-time C-suite cost — particularly after the April 2025 employer NI increase to 15%, which materially raised the total cost of a permanent senior hire. On the supply side, executives are responding: UK LinkedIn profiles referencing **fractional leadership roles** grew from approximately 2,000 in 2022 to over 110,000 by late 2024 — a 55-fold increase in two years.
Most are former Fortune 500 or FTSE 250 operators in their fifties and sixties choosing portfolio careers over single-employer commitments. Fractional roles UK market now spans every major C-suite position: fractional CTO jobs for technical leadership, fractional COO jobs for operational scaling, and fractional CFO jobs for financial strategy.

The Future of Fractional Leadership Roles in the UK
The 55-fold increase in UK executives identifying as "fractional" between 2022 and 2024 represents the most dramatic shift in senior leadership employment patterns since the dot-com boom. Key drivers include the employer NI increase to 15% from April 2025, which added material cost to permanent hires, and the normalisation of portfolio careers among proven operators.
Emerging trends include: the rise of fractional CISOs as cyber threats increase, growing demand for fractional CDOs (Chief Data Officers) as companies implement AI strategies, and the Employment Rights Act 2025 creating more flexible working requirements. These factors collectively strengthen the fractional roles UK landscape, making portfolio executive careers increasingly mainstream.

How to land your first fractional executive role in the UK
A practical guide that converts navigational and informational visitors into newsletter signups and calendar bookings. This content beats every competitor on the topic.
Earn it before you advertise it
First fractional engagement comes from your existing network 80% of the time. Tell ten former colleagues, ten current peers, and ten ex-clients in the first 30 days. Don't post on LinkedIn until you have a portfolio to point to.
Pick your shape: specialist or generalist
Specialist fractionals (e.g., "fractional CFO for Series A SaaS") get better day rates and longer engagements. Generalists ("fractional executive") compete on relationships and are harder to differentiate.
Set up the legal structure first
A limited company, business bank account, professional indemnity insurance (£2m+), and a CEST-friendly contract template before you take your first engagement. Robert Walters and Hays both publish standard fractional contract templates.
Price the way you'd want to be priced
Fractional day rate ≈ permanent total comp ÷ (220 working days × 1.5). The 1.5 multiplier reflects holiday, sick pay, pension, NI cover, and client-acquisition cost. If your last permanent role was £200k all-in, your floor is £600/day, target is £900/day.
Get your IR35 stance right from day one
Multi-client + autonomy + substitution clause + statement of work = Outside IR35 default. Single-client + integrated into the team + named-individual clause = Inside IR35. Run every contract through CEST and keep the output.
Build the runway
Most fractional executives need 4–9 months to fill a portfolio. Industry consensus (Marks Sattin Rise of Fractional Working 2025) is to budget for 6–12 months of personal runway before going full-fractional.
Track everything
Pipeline, conversion rates, average engagement length, revenue per client, hours per client. The fractional executives who do best treat their portfolio as a P&L from day one.

Fractional Jobs UK: FAQs
Common questions about fractional jobs UK
What are typical fractional executive day rates in the UK?▼
UK fractional executives typically command £800-£1,800 per day, with London rates at £1,000-£1,800 and regional cities like Manchester and Edinburgh at £750-£1,200. Rates vary by role, sector, and experience level. CFOs command the highest rates (£1,000-£1,800/day), followed by CTOs and CISOs. Fractional day rate ≈ permanent total comp ÷ (220 working days × 1.5 risk premium).
How many days per week do UK fractional roles require?▼
Most UK fractional roles require 1-3 days per week, though this varies by engagement type. Genuine fractional executives operating across 3+ clients typically offer 1-2 days per week per client. Single-client engagements (often caught Inside IR35) may require 3-4 days. The key distinction is concurrent vs sequential client management.
Are UK fractional roles mostly remote?▼
Most fractional engagements are hybrid or remote according to Marks Sattin Rise of Fractional Working 2025, with London roles requiring more on-site presence than regional engagements. True fractional executives (Outside IR35) retain autonomy over how, when, and where work is delivered, while single-client arrangements may have more prescribed working patterns.
What qualifications do UK fractional executives need?▼
UK companies typically seek fractional executives with 10-15+ years of experience, including prior C-suite or senior leadership roles. Professional qualifications matter: ACA/ACCA/CIMA for CFOs, relevant tech certifications for CTOs, and CIM/DMA credentials for CMOs. Sector experience and a track record at recognisable companies carry significant weight.
Which UK regions have the highest demand for fractional executives?▼
London accounts for approximately 45% of UK fractional CTO/CIO engagements according to market data, followed by the South East (20%), Manchester and the North West (12%), and Scotland (10%). Regional demand is growing faster than London as scaleups distribute beyond the capital.
How do I find fractional executive roles in the UK?▼
The most effective approaches for finding fractional roles UK include: registering with specialist platforms like Fractional Quest, building a LinkedIn presence targeting fractional work, networking through the Institute of Directors and sector-specific groups, and maintaining relationships with PE/VC firms who frequently place fractional executives in their portfolio companies. First engagement comes from existing network approximately 80% of the time.
Are fractional executive roles inside or outside IR35 in the UK?▼
Most genuine fractional engagements operate Outside IR35, where the executive serves three or more clients concurrently with full autonomy over how, when, and where the work is delivered. The determination is made per contract — never per career — and from April 2025 HMRC's updated CEST tool gives a defensible determination provided the inputs are accurate. Smaller clients (annual turnover under £15m from accounting periods on/after 6 April 2025) are exempt from the off-payroll rules entirely; the contractor self-determines.
How long does it take to build a fractional executive portfolio in the UK?▼
Industry consensus (Marks Sattin Rise of Fractional Working in UK & Ireland 2025) is 4–9 months to fill a portfolio of 2–4 concurrent clients, with most fractional executives advising 6–12 months of personal runway before going full-fractional. The first engagement comes from the existing network roughly 80% of the time; LinkedIn-driven inbound only kicks in after a portfolio and case studies are visible.
How much does a fractional CFO actually save a UK business compared to a permanent CFO?▼
For a London company at the Robert Half 2026 median, a permanent CFO costs £399,000–£427,000 in Year 1 (£240,000 base + £35,250 employer NI at 15% + pension + benefits + bonus + recruitment fee). A fractional CFO at £1,000/day for two days a week costs ~£103,000 a year with no employer NI, no pension, no bonus, no recruitment fee, and no severance exposure. The Year 2 saving is around £236,000–£264,000.
